How to Organize Customer Messages on WhatsApp for a Small Business
How to set up the WhatsApp Business app, when to move to a tool on Meta's official platform, and why a real person should always be reachable.
It's 9 p.m. and someone wants a quote. Another customer asks if you're open Sunday. A third sent a voice note, and you can't remember if you answered. Your business phone is also your personal phone, so customer chats end up mixed in with the family group chat.
If many of your customers reach you on WhatsApp, you're not imagining it. About a third of U.S. adults (32%) say they use WhatsApp, up from 23% in 2021, according to Pew Research Center.
Start with the WhatsApp Business app
WhatsApp Business is a separate app from regular WhatsApp, built for companies, according to WhatsApp. These are the features the company highlights:
- A business profile with your company's details.
- A catalog to show products and services.
- Automatic greeting and away messages.
- Quick replies, which are saved answers to the questions you get most.
- Labels and lists to sort chats and contacts.
- Stats on your conversations and the messages you send.
An away message that tells the truth
Use your away message to say when you'll reply. For example: "Hi, thanks for reaching out. We're open Monday through Saturday, 8 a.m. to 6 p.m. We'll get back to you tomorrow morning."
Quick replies for the questions you hear every day
WhatsApp's guide to lists and quick replies suggests creating them for pricing, availability, hours and location, delivery times, payment methods, and returns. It recommends a simple structure: greet the person by name, answer clearly, and suggest a next step.
A landscaping business could save a reply like "Hi Mike, yes, we do spring cleanups in your area. Pricing depends on yard size, and the details are in our catalog. Want me to set up a visit this week?" and adjust the name each time.
Lists so nobody falls through the cracks
The same guide suggests lists by stage. Its examples are New lead, Needs follow-up, Paid, and Shipped/ready for pickup. Check them at the same time every day, so a paid order doesn't sit unshipped.
When to move to a tool on the official platform
Over time you may need things the app doesn't do. Maybe several people have to answer from the same number. Maybe you want chats connected to your calendar or order system, or you want an automated assistant. For that, Meta offers the WhatsApp Business Platform, which you connect to through a specialized tool.
Before you sign up for one, know these rules.
The 24-hour window
According to Meta's pricing page, when a customer messages you, a 24-hour customer service window opens. Inside that window, regular messages are free.
Outside the window, you can only send templates. A template is a message with a fixed format that Meta reviews and approves before you can use it, like an appointment reminder. Meta's template documentation says the review can take up to 24 hours. Meta can pause a template if customers keep reporting it or if few people read it.
Since July 1, 2025, Meta charges per template message. The rate depends on the template type (marketing, utility, or authentication) and the country code of your customer's phone number. Check Meta's current rate table before you run the numbers.
There's one exception. If a customer reaches you through an ad that opens WhatsApp or through the button on your Facebook Page, and you reply within 24 hours, a 72-hour window opens where you can send any message at no charge.
Permission before you message anyone
WhatsApp's messaging policy says you can only contact people who gave you their number and agreed to receive your messages. Keep a record of how and when they said yes.
Always offer a way to reach a person
The same policy allows automated replies inside the 24-hour window. It also requires quick, clear, and direct ways to reach a human. The options it lists include handing the chat to a live agent, phone, email, and in-store help.
Can you use AI?
The WhatsApp Business Solution Terms bar AI companies from using the platform to offer general-purpose AI assistants when the AI is the main thing they're offering. The same terms let a business hire an AI provider as a service provider. Meta told TechCrunch that the rule doesn't affect businesses using AI to serve their own customers.
If you use AI, keep it focused on your business, like orders, appointments, and product questions. Make it easy for customers to reach a person.
What nobody can guarantee
- No setup ensures you'll answer every message on time. That depends on who's answering and how many messages come in.
- Meta can pause or disable templates because of complaints or low read rates.
- Meta's terms say it decides, at its sole discretion, what counts as a banned AI assistant.
- Meta's prices can change. Check its page before you budget.
- Google lets you add a WhatsApp link to your Business Profile, but only in select regions. If you add both WhatsApp and text messaging, only the text option is shown.
Steps for this week
- Fill out your WhatsApp Business profile: hours, address or service area, email, and website.
- Write an away message that states your hours and when you'll reply.
- Read your last 50 chats and write down the questions that come up again and again. Create a quick reply for each one.
- Set up four lists: new lead, needs follow-up, paid, and shipped.
- Upload your catalog with current prices.
- If several people answer messages or you want automation, make a short list before you talk to a vendor. Write down how many people reply, which messages you need to send after 24 hours, and how a chat gets handed to a person.
